The 70% failure rate isn’t a surprise to anyone who has built or evaluated AI investments seriously. MIT and RAND both put it in that range. Gartner says only 48% of AI projects reach production. Deloitte reports 70% of companies have moved fewer than 30% of AI experiments to production. The surprise is that the failure rate hasn’t changed much — because most organizations are still misdiagnosing the cause.
The failure isn’t primarily a technology problem. The technology works. The failure is a modeling problem: organizations approve AI projects based on projections that systematically exclude the costs and risks that actually determine whether the project succeeds.
Five Places the Standard Model Lies
1. It assumes full adoption
If your AI can automate 60% of a given process, the spreadsheet puts 60% savings in Year 1. Real adoption follows a ramp: 75% of theoretical potential in Year 1, 90% in Year 2, full adoption by Year 3 at best. A team with low change readiness might plateau at 40%. This is where the gap between projected and actual opens widest — and it almost never gets modeled explicitly.
2. It excludes hidden costs
The standard model captures engineering and licensing. It consistently misses: change management (McKinsey: 10–15% of implementation cost), cultural resistance (12%), data cleanup for low-readiness orgs (up to 25%), integration testing (10%), and a 3-month productivity dip during transition. The organization that budgets for the technology but not the change program is building a system that will work and won’t be used.
3. It ignores separation cost phasing
SHRM puts total separation cost at 1.0–1.5x annual salary including COBRA, outplacement, admin, and legal. For a 20-analyst team at $120K average, that’s $2.4–$3.6M phased over Years 2–5. Almost never in the model. And headcount reduction doesn’t happen in Year 1 — Year 1 is enhancement only.
4. It doesn’t risk-adjust
Industry AI success rates range from 45% (government) to 72% (technology). A 60% automation potential with moderate readiness and no executive sponsor should appear as approximately 39% in the model — not 60%. The risk multiplier belongs applied to gross savings before they appear anywhere in the financial model.
5. It uses simple payback instead of DCF
Simple payback doesn’t account for time value of money, cost escalation, phased headcount reduction, or your actual cost of capital. A startup at 18% discount rate and an enterprise at 8% should produce dramatically different NPVs from identical cash flows. Most AI business cases don’t differentiate.

Five Questions Before Approving Any AI Investment
1. What is the risk-adjusted automation potential? Not the theoretical maximum — the industry benchmark adjusted for your readiness score.
2. What is the realistic adoption ramp? Year 1 enhancement only. Headcount reduction beginning Year 2. Full adoption Year 3 at best.
3. What are the hidden costs? Change management, data cleanup, legal/compliance, security audit, productivity dip, ongoing model retraining, cyber insurance increase.
4. What is the conservative scenario NPV? Not the base case — the 75% scenario. If the project destroys value at 75% of projected savings, you’re approving a bet.
5. What happens if you do nothing? The competitive cost of inaction is real and belongs in the analysis alongside the cost of implementing.
